Case study

Six Box Trucks Damaged in a Single Yard Incident

A Santa Ana retail distribution fleet lost six of thirty four box trucks to one yard incident and needed them back without dropping delivery days.

Problem

A trailer swung wide in a tight Santa Ana yard on a Sunday reset and contacted six parked twenty four foot box trucks along one row. Damage ranged from a scraped side skin on the first unit to a torn rear corner post and a bent rear frame section on the last two. The fleet had four spare units and thirty daily routes. Putting all six down at once was not survivable, and the carrier wanted one claim with six line items rather than six separate files.

Approach

Estimating wrote all six scopes from yard photos in two business days and grouped them into three intake waves by severity, so the fleet never had more than two units in our bays at once. The two structural units went first while the fleet still had full spare coverage. Rear frame sections were straightened on the rack with measurements recorded before and after, corner posts were replaced, and the roll doors were rehung and retracked. The three panel-only units ran as a batch through refinish so the fleet color was sprayed once to a single recorded formula. Supplements were photographed and submitted as amendments to the single claim file.

Outcome

All six units returned to Santa Ana routes over five calendar weeks with no route cancellations. Because the panel units were batched, refinish setup and booth time were shared rather than repeated, and the color across all six matched the rest of the fleet. The recorded formula went on file for future single-unit repairs.

Problem

A department reorganization changed the seal, the department name and the unit numbering scheme across forty eight vehicles, a mix of cargo vans, service body trucks and stake beds ranging from two to eleven years old. Old graphics had been applied over three different eras of paint. Some units had chalked finish under the vinyl. The department needed a defensible per-unit price for a purchase order and could spare no more than three units at a time.

Approach

We inspected a sample of six units across the age range first and sorted the fleet into three tiers: clean removal and new vinyl, removal plus paint correction plus new vinyl, and removal plus panel repaint plus new vinyl. That tiering gave the department three fixed per-unit prices instead of one blended guess, which is what a public purchase order needs. Units then ran three at a time on a rolling weekly schedule, with numbering cut to the new scheme and applied last. Reflective tape was replaced on every unit regardless of tier since it was aging out on the older half of the fleet.

Outcome

The department got a line-item budget it could defend at council, the rolling schedule held for sixteen weeks, and no unit was down longer than four business days. Tiering the fleet moved roughly a third of the units out of the expensive paint tier that a blanket price would have charged for.

Reefer Panel Damage Across a Food Distribution Fleet

A Santa Ana produce distributor had delamination and impact damage on the insulated panels of four refrigerated bodies.

Problem

Four refrigerated straight trucks showed a mix of forklift impact damage at the rear sill and progressive delamination on the curb side where the outer skin had separated from the foam core. Delamination is a moisture problem before it is a cosmetic one, and once water tracks into the core the insulation value drops and the body starts costing fuel every day it runs. The distributor needed the panels sound and sealed, and needed to know honestly which units were worth the work.

Approach

We mapped the delaminated area on each unit and probed for core saturation. Two units had localized separation with a dry core and were repaired with panel replacement in the affected bays, resealed at every seam and refinished. One unit had saturation running most of the curb side and got a full side skin replacement. The fourth had core saturation on two walls plus a soft floor edge, and we told the distributor plainly that the repair cost was approaching the value of a reconditioned body. Refrigeration equipment itself went to their existing vendor. We handled body, panel, seal and finish only.

Outcome

Three units were repaired and resealed. The fourth was scheduled for a body replacement on a sound chassis instead of a repair that would not have lasted. The distributor now checks seam sealant on the curb side at every wash rather than waiting for visible bubbling.

Service Body Installs on a Growing Construction Fleet

A construction fleet took delivery of six cab chassis units and needed identical service bodies, racks and lighting before crews started.

Problem

The fleet had six new cab chassis units arriving over three weeks and a crew start date that could not move. Their previous upfits had been done piecemeal by three vendors, which meant three different shelf layouts, three different compartment lock keys and crews that wasted time hunting for tools on unfamiliar trucks. They wanted one specification applied identically across all six, plus ladder racks, beacon lighting and interior compartment lighting.

Approach

We built one written upfit specification with the fleet before the first chassis arrived: body model and compartment layout, shelf and drawer positions measured from a fixed datum, keyed-alike compartment locks, rack height set to their most common load, beacon and work light positions, and wiring routed to a single labeled distribution point. The first unit was built as the reference, walked with their field supervisor, and adjusted in two places. The remaining five were built to the approved reference without further changes, which is what makes a fleet upfit fast.

Outcome

All six units were delivered ahead of the crew start date with identical layouts and one key that opened every compartment on every truck. The written specification now lives in the fleet's file and gets applied to every new chassis, so the seventh and eighth units did not require a design conversation at all.

Problem

A battery electric delivery van running Santa Ana routes was struck on the driver side, damaging the rocker area, the sliding door track and the lower B pillar region. Battery electric commercial vans are not conventional vans structurally. The floor structure protects the pack, the published repair procedures restrict where heat may be applied, and nothing can be cut or welded until the high voltage system is properly isolated by a qualified party. The fleet had been quoted by a shop that did not mention any of that, which is exactly why they called us.

Approach

We pulled the manufacturer repair procedure before writing the scope, so the estimate reflected the real method rather than a conventional van assumption. High voltage isolation and the pack integrity check were coordinated through the dealer network before the unit came into a bay. Structural repair followed the published sectioning and joining requirements, including the specified fastener and adhesive combination rather than a generic weld. Corrosion protection was reapplied to the manufacturer specification at every disturbed area, and the door track was aligned and cycled under load.

Outcome

The van returned to service with a documented repair file that named the procedure followed at each structural step, which matters at lease turn-in and at resale. The fleet now sends every electric unit with the procedure question asked up front, and budgets a longer cycle time for them, which is realistic.

Trailer Floor Rebuild on Two Forty Eight Foot Units

Two dry van trailers had soft floors and cracked crossmembers after years of forklift loading, and both were worth saving.

Problem

A regional freight operation running out of Santa Ana had two forty eight foot dry vans with flexing floors. Drivers reported the deck feeling soft under a loaded forklift near the rear third. Inspection found cracked crossmembers, elongated fastener holes and delaminated hardwood over roughly the rear third of both trailers. Both trailers had sound sides, sound roofs and sound rear frames, which made them worth rebuilding rather than replacing.

Approach

We stripped the affected flooring, exposed the crossmembers and mapped every cracked or corroded member rather than replacing only the obvious ones, because the cracked ones next to the cracked ones are the next failure. Damaged crossmembers were replaced and joined to the rails using the original fastener pattern. New hardwood was laid with fresh fasteners into fresh holes, not into elongated ones, and the seams were sealed at the rails. Landing gear was inspected while the floor was open since access is never that good again, and the rear sill was reinforced on one unit.

Outcome

Both trailers returned to service with a floor rated for the forklift loading they actually see. Rebuilding cost a fraction of replacement, and because the sides and roof were sound the units carry several more service years. The operation added a quarterly floor flex check to its trailer inspection routine.

Problem

A rental operator had grown by acquisition and was running fifty five units in four different color schemes with three different logo generations. Customers could not tell the fleet apart from a competitor's, and the resale broker was discounting units that did not match. The operator had no spare capacity to speak of, since rental utilization was running high, and needed the change to happen without idling revenue units.

Approach

We built a rolling schedule tied to their utilization calendar rather than to ours. Units came in during their natural low-utilization windows, two or three at a time, in an order set by customer visibility: the units that spent the most days in front of customers went first. One color formula was recorded on the first unit and used on every unit after it. Existing graphics were removed, chalked panels were corrected before spraying rather than sprayed over, and new livery plus unit numbering went on after cure. Any unit already scheduled for damage repair had the color change folded into the same visit at no additional setup.

Outcome

Fifty five units carried one color and one livery generation after three quarters, with the visible core converted in the first six weeks. Folding color changes into existing damage repairs absorbed a meaningful share of the units without a dedicated bay day. The resale broker stopped discounting for mismatched livery.

Problem

A carrier unit working the SR-55 and SR-91 corridors took a hard rear impact while loaded. The deck was bent along one rail, the rear approach plate was deformed, control linkage on the driver side was damaged and the bed slide no longer tracked cleanly. A replacement bed was quoted at a long lead time, and the operator could not park a revenue unit for months waiting on one.

Approach

The unit went on the frame rack and the chassis rails were measured first, because a bent deck on a bent chassis is two problems, not one. The chassis measured within spec, which made the rebuild viable. The deck rail was straightened and reinforced at the impact zone, the approach plate was replaced, the slide track was shimmed and realigned so the bed traveled without binding, and the damaged control linkage and wiring were rebuilt to the manufacturer routing. Corrosion protection was reapplied at every disturbed weld, since a deck lives outdoors and rust starts at the repair if it starts anywhere.

Outcome

The operator got a revenue unit back in under three weeks against a replacement bed lead time measured in months. The bed slid and locked correctly under load, and the rebuilt zone was documented with photographs for the file.
