Repair Decisions, Compared Honestly

Every one of these decisions comes up on a working fleet, and most of them get made on instinct rather than on numbers. Each comparison below states both options plainly and gives a verdict, including the cases where the answer is that a closer or cheaper option is genuinely the better call.

Decision 01

Repair the box body or replace it?

Option A

Repair: patch or replace damaged skin panels, straighten or replace the affected posts, reseal the seams and refinish the repaired area to match.

Option B

Replace: pull the damaged body off the chassis and mount a new or reconditioned box, then move over the roll door, liftgate and interior hardware.

Verdict

Repair wins until the damage crosses roughly a third of the body length or reaches the roof bows and floor at the same time. At that point the labor to straighten and reseal starts approaching the cost of a new body, and you inherit a patchwork structure instead of a fresh one. Ask two questions: how many years of service life are left in the chassis, and is the floor sound. A sound floor and four remaining years favors repair. A soft floor and a chassis near replacement favors a new body on a different chassis entirely.

Decision 02

Section a frame rail or replace the whole rail?

Option A

Section: cut out the damaged length, install a service section at a permitted joint location, and join it with the fastener or weld pattern the builder specifies.

Option B

Replace: remove the entire rail from front to rear mount and install a new one, moving over every bracket, crossmember tab and harness clip.

Verdict

Section when the damage sits inside a zone the builder allows sectioning in, and the rest of the rail measures within spec on the rack. Full replacement is right when damage runs through a suspension mount, when there are two separate kinks on the same rail, or when published procedure prohibits a joint in that zone. Full rail replacement can double the labor because every bracket and every harness clip has to be transferred. Sectioning is not a shortcut. It is the specified repair when the joint location is legal, and it is the wrong answer when it is not.

Decision 03

Wrap the fleet or repaint it?

Option A

Wrap: print and apply vinyl over sound existing paint, with full or partial coverage and a service life that typically runs five to seven years in Orange County sun.

Option B

Repaint: strip, prep, seal and spray the unit to a recorded fleet formula, then apply cut vinyl numbering and reflective tape over the fresh finish.

Verdict

Wrap wins on speed, on complex artwork and on units you plan to sell or return inside five years, because vinyl comes off and leaves a clean resale surface. Paint wins on units you intend to run ten years, on units with chalked or failing original finish, and on any surface that is already delaminating, since vinyl over failing paint fails with the paint underneath it. There is a hybrid most Santa Ana fleets end up at: paint the unit a solid fleet color once, then wrap or letter the graphics, so a rebrand costs vinyl instead of a booth cycle.

Decision 04

Spot blend the repair or refinish the full panel?

Option A

Spot blend: repair, prime and spray the damaged area, then fade the new color into the surrounding original finish within the same panel.

Option B

Full panel: refinish edge to edge, from body line to body line, so the entire panel carries one uniform coat of new material.

Verdict

Spot blending is legitimate and it saves real money on a small ding in the middle of a large flat side. It stops being the right call on metallics, on aged single-stage white that has drifted, and on any panel where the repair sits within a hand span of a body line, because the eye reads a mismatch at an edge instantly. On fleet units carrying corporate livery, full panel refinish usually wins even when spot blending would pass, because a blend that is invisible on delivery day can shadow in eighteen months and undo a uniform look across thirty vans.

Decision 05

Aftermarket or OEM panel on a work truck?

Option A

Aftermarket: a certified replacement panel at a lower parts cost, generally available faster, with fitment that ranges from excellent to workable depending on the part and the supplier.

Option B

OEM: the manufacturer panel, matching original stamping and corrosion protection, at a higher parts price and sometimes a longer lead time.

Verdict

On a work truck with a five to ten year remaining life, a certified aftermarket bolt-on cosmetic panel is usually the right economic call, and the labor to hang it is the same either way. Go OEM without arguing on three categories: any part in a structural load path, any part a published repair procedure names specifically, and any part with a factory corrosion coating that an aftermarket version does not replicate. Also go OEM on a leased unit where a return inspection will judge the part. The parts savings never covers a turn-in penalty.

Decision 06

Bundle deferred work into one visit or fix damage as it happens?

Option A

Bundle: keep a running defect list per unit and bring the unit in once when the list justifies a bay day, doing all of it in one work order.

Option B

As it happens: send each unit in as soon as damage occurs so it never accumulates and the unit always looks presentable.

Verdict

Bundling wins almost every time on cost per repair, because setup, masking, booth time and transport get amortized across four items instead of one. It loses on two categories that should never wait: anything structural, and anything that fails a safety item like lights, markers, a rear impact guard or a liftgate. Our practical rule for Santa Ana fleets is to fix safety and structure immediately, log cosmetic items on the unit file, and schedule the bundle when the list reaches four items or when the unit is due for a livery refresh anyway.

Decision 07

Bring the unit to a shop or hire a crew that travels to the yard?

Option A

In shop: the unit comes to the Yorba Linda facility, seventeen miles from Santa Ana, and gets frame rack access, booth-controlled refinish and department handoffs under one roof.

Option B

Yard visit: a traveling crew works in your Santa Ana yard, and the unit never leaves your property or your insurance footprint.

Verdict

Here is the honest version. A traveling crew genuinely does win on small cosmetic touch-ups, decal changes and minor dent work, because the unit never leaves and you lose almost no route time. It cannot win on structural work, and we will not pretend otherwise. A frame rack has to be anchored to a floor to pull against. Refinish film build and cure need booth temperature and filtered air, and a yard in an industrial corridor is full of the exact airborne debris that ruins a clear coat. Decision 08

Retire the unit or refurbish it?

Option A

Retire: sell or auction the unit as damaged, absorb the loss against book value and move the replacement purchase forward in the capital plan.

Option B

Refurbish: repair the damage, refresh the finish and livery, and keep the unit in service for another cycle.

Verdict

Run three numbers before anyone argues. First, repair cost against actual cash value, since a repair above roughly seventy percent of value rarely pays back. Second, the remaining service life of the chassis and the body separately, because a sound body on a tired chassis is a different decision than the reverse. Third, replacement lead time, which is the number fleets forget. If a comparable unit is nine months out and refurbishment is three weeks, refurbishing a marginal unit can be right even when the spreadsheet says otherwise, because a parked route costs more than the difference.

Decision 09

Repair the liftgate or replace the whole unit?

Option A

Repair: replace the damaged platform section, bent arm, cylinder or wiring, and re-cycle the gate to spec.

Option B

Replace: remove the gate entirely and install a new one, sized to the route and the body, with fresh mounting and wiring.

Verdict

Repair wins on a gate under about six years old with a straight mounting structure, since platform sections, cylinders and controls are all serviceable items. Replace when the mounting steel itself is bent, when the gate has been rebuilt once already, or when the capacity was wrong for the route in the first place. That last one is common. A fleet inherits a gate spec from a previous route profile, then runs pallets it was never sized for, and the shop sees the same gate three times in two years. Fixing the spec at replacement is cheaper than fixing the gate repeatedly.

Decision 10

Refleet the livery all at once or roll it out over time?

Option A

All at once: every unit through the shop in a compressed window so the whole fleet changes over together and the brand switch is clean.

Option B

Rolling: convert units as they come in for other work or on a set number per month, spreading the cost across quarters.

Verdict

All at once wins when there is a hard external date, a brand launch, an acquisition, a contract start, and it wins on cost per unit because color, masking and setup repeat without changeover. It requires spare route capacity you probably do not have. Rolling wins on cash flow and on route coverage, and it is what most Santa Ana operators actually do, but it means running mixed livery for months and paying more per unit. The middle path we schedule most often is a compressed core group of ten to fifteen high-visibility units first, then a rolling tail through the rest of the fleet.
